Every week a new software rebranded as AI shop, or a brand new AI company continues to pitch the next promising “magic” thing for your business. It is easy to get into a situation where you might end up with runaway software / tech spend. You buy thinking this is what you need, and you go all in thinking this will solve the problem that has plagued your business. Only three months later, you see the charge on the company card—but nobody in your business is quite sure what the software actually does for your business. So how do you prevent digital clutter and unnecessary cost from accumulating?
I call the answer “The $500 test”.
If you cannot justify spending $500 on an AI tool a quarter, you should not spend $5,000 on it next year. Not because $500 is a magic number, but because it forces the question that actually matters: Will this change how we operate, or is it just digital clutter?
Why $500 Works as a Decision Filter
The $500 line is not arbitrary. It sits in the middle ground between a "free experiment" and a "line-item commitment." Many AI tools follow a predictable path: you start on a free plan, hit a usage wall, and upgrade reflexively because switching feels harder than paying. What begins as a zero-dollar trial often becomes a permanent budget line item once it is embedded in your operations.
The $500 test interrupts that cycle. It asks: if this tool were not already installed, would I pay to start using it today?
If the answer is no, you have identified novelty. If the answer is yes, you have found an opportunity to leverage. The key though is once you find how the tool fits in your business workflow - automating reconciling invoices with payments for example, particularly if have a large number of customers you receive payments from a myriad of payment sources including checks, ACH or card - ensure you build a standard operating procedure out of your process for your operations staff to follow.
Why This Matters
Plenty of studies and data suggests that while AI adoption is accelerating, the "ROI gap" is widening. There is “still” uncertainty on the timing of value realization for AI in large complex end to end operations - found in very large enterprises. In 2025, 58% of small businesses report using generative AI—more than double the 23% adoption rate seen in 2023. However, nearly 34% of small firms remain unconvinced of clear ROI from these investments.
The gap is rarely about the technology itself; it is about decision discipline. When you do not force clarity up front, you inherit costs without gaining leverage. The $500 test reframes the conversation from "Should we use AI?" to "What specific problem does this solve, and is it worth real capital to solve it?"
Many SMBs are trying to figure out where to use AI. That is only half the plot. The other half is trying to be effective while using it.
What Real Leverage Looks Like (Hint: It’s tangible)
And here is how to spot it:
You can name the specific task replaced. Not "improving efficiency," but a repeatable task that used to require human hours—such as invoice reconciliation, lead qualification, or first-draft customer replies.
A key team member would pay for it themselves. This is the ultimate litmus test. If your operations manager or controller would not personally subscribe to keep the tool, it isn't producing enough value to scale.
You would notice within a week if it disappeared. If a tool vanished tomorrow and you only realized it during the next billing cycle, it is not leverage. It is an overhead.
Practical Takeaways
Run a $500 audit this month. Pull your SaaS spend report and identify every AI-enabled tool. For each one, ask: if I had to re-justify this expense today, would I commit $500 this quarter? If not, cancel or downgrade it. Only half-convinced or need more time to evaluate, call / email the platform vendor and tell them you intend to cancel, and see if they are willing to entertain a 30 or 60 day ‘try out’ period. It is no incremental cost for them to have you keep using. So more often than not you can get yourself more time to test the tool out (more thoroughly this time).
Set a 90-day pilot rule for new tools. Any new AI software gets a 90-day trial with a specific success metric. At the end of that window, it either passes the $500 test or it is removed. No "one more month" paid extensions.
Make an individual own the decision. AI tools should not be chosen by committee. Assign ownership to the person closest to the work. If they will not stake $500 of their department's budget on it, do not approve the purchase.
One Question to Ask
Which AI tool are we currently paying for that would not survive a $500 re-justification—and what would we do with that budget if we reallocated it to a core business need? (How about increasing media spend especially if you have a proven ROI on it).
